Hydration: what the number can—and cannot—tell you

Hydration is easily the most talked about aspect of baking sourdough, but it’s actually quite a simple concept. Dough “hydration” refers to the amount of water relative to flour—and the best number is the one that works with YOUR flour, YOUR hands, and the bread you actually want to eat.

What hydration feels like

The percentage is a useful clue, not a complete description. Around the high 60s, a mostly white dough often feels cooperative: it is easier to shape, easier to score, and more forgiving while you learn fermentation cues. In the 70s, the dough becomes softer and may reward you with a more tender, irregular crumb—if it also develops enough strength. Push into the 80s and the dough may feel wonderfully fluid or like a terrible mistake, depending on the flour.

These ranges are starting points for mostly white wheat dough, not laws. Flour, climate, inclusions, and technique can move the experience considerably.

Why the same number can feel different

Flour does not read the recipe. Protein level, wheat variety, milling, age, and whole-grain content all change how much water it can absorb. Whole wheat includes bran and germ and often asks for more water. Rye absorbs plenty of water but builds structure differently because it does not form the same kind of gluten network as wheat.

Temperature matters too. Warm dough tends to feel looser and ferment faster. A cooler dough may feel firmer even when the formula has not changed. This is why experienced bakers sometimes hold back a little water during mixing, then add it only if the dough seems ready for it.

Hydration and open crumb

More water can help create extensibility—the dough’s ability to stretch—and that can support larger air pockets. But water alone does not create an open interior. The dough also needs active fermentation, enough strength to hold gas, an appropriate final proof, and handling that does not press out everything you worked to build.

A very wet dough without sufficient strength often spreads rather than rises. A lower-hydration dough that is well fermented and handled thoughtfully can produce a beautifully light crumb. “Open” should also mean evenly aerated, not one heroic tunnel surrounded by dense bread.

Hydration and oven spring

Oven spring depends on the balance between expansion and structure. A softer dough can expand dramatically, but it must be strong enough to contain that expansion. If your loaf pancakes outward, hydration may be too ambitious for the flour—or the dough may need more strengthening, better shaping tension, or a different fermentation endpoint.

Before reducing water, look at the whole process. Was the starter lively? Did the dough gain strength during folds? Did bulk fermentation go too far? Sourdough problems have an irritating habit of sharing symptoms.

A good way to increase hydration

  1. Begin with a dough you can mix and shape confidently.
  2. Repeat it before making a judgment; one loaf is a very small dataset.
  3. Increase water by 2 percentage points—not ten.
  4. Keep the flour blend, temperature, and fermentation approach as consistent as practical.
  5. Write down dough feel as well as the final crumb and height.

If 72% produces the loaf you love, you have not failed to graduate to 80%. You have found a useful formula.
